Stage gates exist to reassess continued investment based on current business value, not just delivery performance. If a business management report signals a negative impact on project success factors (e.g., reduced market demand, weakened ROI, regulatory shifts, strategic reprioritization), the project manager should proactively provide decision-quality analysis (C) for governance review. This includes updated benefits forecasts, sensitivity scenarios, impacts to business case assumptions, and options (continue, pivot, pause, or terminate). Continuing execution (A) treats the project as purely tactical and risks delivering a product that no longer produces intended value. Asking business development to revalidate inputs (B) can be part of the gate conversation, but the PM should not wait passively; the PM integrates information and prepares recommendations. Delaying the stage gate (D) undermines governance cadence and can waste resources; gates are precisely when changes in business context should be examined. Providing analysis supports informed sponsor decisions, aligns the project with strategy, and demonstrates stewardship of organizational investment—central PMP business environment objectives.
